Organization in the social sector - support for people with learning difficulties and people with disabilities.
approx. 1,300 employees
Division management with around 8 direct reports and a total of around 90 employees takes over the vacant position and finds numerous weaknesses in the composition of the teams, sometimes poor motivation for work & sometimes serious grievances in the work done. Management and representative representatives are highly dissatisfied with the status quo (NPS = 10)
Goal
After 1 year:
- Create clarity for the most important levers for change
- Derived schedule
- Supporting teams in implementing the levers
- Increasing stakeholder satisfaction to an NPS of > 15
Measures
- Intensive sparring through executive coaching in order to cluster key levers from self-perception and to define options for action, including in particular: staffing, expectation management towards some team leaders, self-image & error management, stakeholder management for successful placement of far-reaching planned initiatives
- Shadowing at relevant meetings and during a typical working day at the start of staffing to professionalize management action
- Develop a deputy area manager who can support the teams closer to operational concerns
- Concern-specific team supervisions for selected teams to reflect on cooperation and derive measures
